From SEO to GEO: how to stay visible when buyers ask ChatGPT

For twenty years the buyer journey started the same way. A customer opened Google, typed a question and received ten blue links. An entire industry grew out of the fight for those ten positions. That customer now has another option. They ask ChatGPT and receive one paragraph with recommendations. The paragraph is shorter than a list of links, and it holds attention for two or three brands. If your brand is missing, the buyer compares your competitors and never learns about you.

What businesses paid for in classic SEO

Search engine optimization solves the problem of visibility inside a list. A specialist collects the queries customers use, aligns pages with them, builds links and tracks positions. A higher position brings more visitors to the site.

For many companies this channel produced most of their leads. Narrow B2B niches often have no other working channel. Advertising is expensive, social media does not convert, while search demand is stable and concentrated. Companies spent tens of thousands of dollars per year on SEO because every visit from a relevant query meant an interested buyer.

Classic SEO has a well-known property. Results arrive slowly and persist for a long time. Positions earned over a year keep delivering traffic until competitors invest more. That is why a search budget often behaved like an investment, and business owners treated it as one.

What changed inside search itself

The shift started before chatbots went mainstream. Google added answer boxes to its results, and the share of searches that ended without a single click grew year after year. People received an answer directly on the results page.

In 2024 Google expanded this format into AI Overviews, where a model generates the answer and attaches links to sources. OpenAI launched search inside ChatGPT. Perplexity and other engines appeared, in which the generated answer is the entire product.

Gartner published a forecast in February 2024 predicting that traditional search engine volume would drop 25 percent by 2026 as chatbots and virtual agents absorb the demand. Analysts argued about the exact number, but the direction is visible without any forecast. OpenAI reported 2.5 billion prompts per day to ChatGPT in mid-2025, and a noticeable share of them look like classic product and supplier questions.

For a business this means part of the audience now makes decisions without ever reaching your website. The model has already named their shortlist.

What generative engine optimization is

GEO stands for generative engine optimization. The term was established by a research group from Princeton, Georgia Tech and the Allen Institute for AI. Their paper appeared in 2023 and founded the discipline, and the final version was published at KDD 2024.

Classic SEO works on raising a page inside a list. GEO works on making the model name your brand in the answer and cite your material as a source.

The headline result of that research is the number 40 percent. Structured content edits raised site visibility in generative engine answers by up to that much. Citations, quotation marks around statements and concrete numbers in the text worked best. Simple keyword repetition, the favourite trick of old-school SEO, produced almost no effect. This is the practical difference between the two disciplines. A search crawler scores technical signals and backlinks, while a generative model scores how convenient your text is to quote.

How a model decides whom to name

A generated answer relies on two mechanisms. The first draws on knowledge absorbed during training on large text corpora. If little has been written about your company, the model has nothing to recall.

The second mechanism connects search at answer time. The model finds fresh material, reads it and builds the answer from what it found. This is how search in ChatGPT, Perplexity and Google AI Overviews operate. Technically it is close to RAG, retrieval augmented generation. The system retrieves documents, selects relevant passages and hands them to the model as the basis for the answer.

The practical conclusion follows from this. Visibility in answers is built from two things. The model must be able to read about you, and what it reads must be convenient to quote. Comparisons, numbers and clear wording increase citability. Vague promotional copy goes unused.

A tooling market grew around this problem

Manual checking does not scale. A model answers slightly differently on every run, there are dozens of models, a serious question list covers hundreds of phrasings, and markets differ by country and language.

Monitoring services handle this. They run a question list through the main models and report which brands get named and how often. The niche took shape in under two years. Profound raised $96 million at a $1 billion valuation in February 2026. Peec AI was founded in 2025 by three people who met in an accelerator, and within sixteen months the company reached $10 million in annual recurring revenue with about 300 new customers per month. Monitoring subscriptions start at $20 per month at Rankscale and reach $489 per month at Otterly.AI, with enterprise plans from $1,000.

The second half of the market works on the fix. Measurement shows your brand is missing, and the lever is content. Byword sells generated articles in packs starting at $99 for 25. Koala combines generation with an agent that plans and executes SEO tasks on its own. The market is moving toward full automation, where an agent finds queries, writes articles and tracks indexing without supervision.

What this means for a business

If your lead flow was built on search, you do not need to abandon SEO. Search demand has not disappeared, and the fundamentals of GEO overlap with the fundamentals of good SEO. Clear content answering real customer questions, solid structure, facts and references work in both disciplines.

What changed is the point where a brand wins or loses. Two years ago a loss looked like a position on page two. Today a loss looks like an absence from the paragraph the buyer read and trusted.

You can measure this and start fixing it now. Companies in B2B niches with long sales cycles gain the most. Their customers ask models specific questions about choosing a supplier, and the answers to those questions keep circulating for months.

Where to start

Collect the questions buyers ask when choosing a supplier. Sales calls and support tickets hear them daily, search suggestions show the phrasing, and industry forums and chats supply the rest.

Run the list through the main models and record who gets named. Repeat the run several times, because answers vary from one attempt to the next. For a first pass, checking a dozen key questions by hand is enough to see the scale of the problem.

Check what the models can read about you. Website, documentation, industry directories, reviews and comparisons. If the material is thin, start with three or four strong pieces aimed at the most frequent questions.

Write material that answers the question directly. Option comparisons, selection guides and walkthroughs of typical tasks. Add numbers, quotes and references to sources, which the research links to higher citability.

Measure again after publishing. There is no other way to see what worked.
